The Company Brain: Why Intelligence Just Isn't Enough
Why every company will soon need a 'company brain'—and how Quorso helps you run yours, orchestrating human and AI work at enterprise scale.
Tom Blomfield—Monzo Founder and Y Combinator Partner—recently issued a rallying call to entrepreneurs: “build a company brain.” It’s a remarkably simple and striking way to name something genuinely complex: the orchestration layer that will define how the next generation of companies will use AI to operate and drive value.
I love this framing—though the brain Tom defines is built to learn how a company operates so that AI agents can then automate nearly all work. The company brain my team and I have spent the last decade building with some of the world’s most successful retailers has a different job: it has to coordinate thousands of people and their collaboration with complex AI systems at massive scale and with great precision.
What is a company brain?
Tom’s approach is agent-centric: capture how the company operates, then let AI do the work. That’s a powerful idea. But working in human-centric industries like retail, I’ve come to believe the more important question is how to orchestrate work frictionlessly for both humans and agents together. Every brain faces a version of this problem. It has to direct a body it does not fully control. Nerve signals travel out, but muscles, organs, and reflexes do the actual work and report back what happened.
Just as the human brain coordinates dozens of distinct cognitive systems—memory, perception, decision-making, motor control—into a single coherent intelligence, a company brain must coordinate the many moving parts of an organization into unified, purposeful action. It’s an intelligent layer which orchestrates and continuously optimizes humans’ and agents’ daily work within an organization.
While AI’s first wave focused on augmenting or automating individual jobs and roles, this second wave will help humans and agents work productively and seamlessly together. A company brain intelligently creates and assigns work, coaches the relevant human or agent on how to execute it, then measures completion. Unlike company brains built by ingesting existing documents and chat logs, the current wave builds its context layer as a byproduct of the orchestration itself. By doing so many thousands of times a day, it builds a rich context layer of how your organization works and creates value that a competitor can’t replicate by ingesting the same data.
Company brains will change our organizations profoundly. New employees will be onboarded and productive in a day. Workers will see their efforts translate seamlessly to business impact—and be celebrated for their contributions. Companies and nations will experience stronger productivity and growth.
The company brain in action

What’s under the hood?
Building a company brain requires a genuinely wide range of capabilities. It must hold deep organizational context—structure, KPIs, trading patterns, guardrails—and use it to guide operators on the floor as readily as office workers at a desk. It must blend rules-based logic, machine learning, and generative AI into a single coherent system: mostly pushing work proactively while remaining open to pulling insights. It must orchestrate hundreds or thousands of use cases in parallel. And above all, it must be auditable, measurable, and safe.
Just as a brain doesn’t do everything itself—it delegates to a body with its own nerves, reflexes, and feedback loops—a company brain is built from interconnected components that decide, instruct, and learn, while leaving execution to the humans in the field. Six components make this possible:
Data integration: The brain needs to integrate rapidly and easily with a wide range of data sources—from structured data (e.g., sales data, labor schedules) to events and message queues (e.g., IoT alerts) to unstructured data (e.g., customer surveys, computer vision feeds).
Context and memory: The brain needs to understand “how things work around here”— performing pre-computation, mapping organizational relationships and KPIs, retaining memory, and embedding relevant guardrails.
Activation: The brain needs to decide which actions to trigger and prioritise—and which to suppress. It must handle a wide range of triggers, from rules-based to hybrid/ML to generative to human- or event-initiated.
Instruction: The brain needs to generate guidance for completing complex tasks—producing workflows and coaching from a company knowledge graph.
Execution: The brain routes each instruction to the human or agent responsible for carrying it out. This is where strategy becomes reality: a mission lands in someone’s hands.
Optimization and learning: Finally, the brain must continually measure and learn from completed actions, using that metadata to optimize the work it generates and prioritizes.
What does this mean for your organization?
